Yeah, I think it just depends on the dog too. I don't think crating is cruel at all, and a lot of dogs I know really like their crate! It's their personal space/den.
I did the crate thing for the first month that I had Jackson, but it just never stuck... and he honestly loathed going in the crate. It did help out a ton with the potty training for sure.
I probably could have worked with him better on it, but he was always a really good puppy. I bought an ex-pen and for the next month, he stayed in that in my bedroom every time I left the house. Did that for a month, then got rid of the ex-pen, he NEVER has accidents when I'm not here. He just sleeps the whole time, I'm sure. Every single time I've left him alone, we never come back to accidents, chewed things, etc. He had/has accidents when I'm here tho, go figure.

He's 9 months old and very trustworthy.
